An HVAC business came to us convinced their oldest contracts were the problem.

But when was the last time you stopped to ask yourself if they're actually making life any easier?

The diary is full.

The team are busy.

The vans are out every day.

From the outside, it looks like the business is doing exactly what it's should.

But somehow there's never quite enough left at the end of the month.

You put it down to rising costs. Another difficult client. A tough month.

So you keep pushing for the next contract, hoping that's the one that makes the difference.

It's a heavy place to be when you're working this hard and still wondering why it never feels like enough.

Trades with teams work flat out all year and still wonder where the money went. The team's busy. The vans are out. The work's good. And the bottom line still doesn't match the effort.

Here's usually why. Your business doesn't make one profit. It makes a profit, or a loss, on every single contract you run. And if you've never costed them one by one, you can't see which is which.

So here's something practical you can do this week.

Pick your three biggest contracts. Just three.
For each one, work out what it really costs to deliver:

Labour hours, including travel time. The van isn't free.
Materials.
Callouts and extra visits.
Subcontractors.
The admin behind it.

Then put that real cost next to the contract value. Ask yourself one honest question. If this contract landed on your desk today, knowing what you now know about delivering it, would you price it the same?

If the answer is no, you've just found where your hidden profit is. Not in new work. In the work you've already got.

Trades with teams on the road, you can name every contract you're running right now. Off the top of your head. No list needed.

But could you say which ones actually make you money?

Not turnover. Money. What's left after the labour, the travel, the callouts, the materials.

Because that's the question that goes quiet.

You see one number at the end of the year. Everything mixed in together. The good contracts, the bad ones, the ones you priced three years ago and never looked at again.

And when a new contract comes up? The price gets based on the last one. Or a gut feel of what the client will pay.

The bills are covered. The wages go out. So it must all be working.
Must it?

"What's our cash position?"
Silence. A trades business turning over seven figures, and nobody in the office could answer it.

The owner was off. Weeks away, not days.

Burnout had finally called in the debt after months of carrying everything alone. And the team were brilliant. The vans went out every morning. The engineers turned up, the jobs got done, the callouts got covered. To a customer, nothing looked different.

But the money side had never been theirs to run.

There was no list of what had been invoiced, because there'd never needed to be one. No record of what suppliers were owed, no picture of which contract payments were due in. The owner had always just known. So nothing was ever written down, and now the one person who knew was at home, resting, and rightly off limits.

Nobody had dropped anything. There was simply nothing to pick up.

So the first thing we did was we sat down with the owner and got it all out. Every customer, every supplier, every job, every contract payment, out of memory and into a system. Then we built the monthly numbers around it, so the answers stopped living in anyone's head.

Here's the bit that stuck with me. When the owner came back, the first thing they noticed wasn't the reports. It was the quiet. Nobody waiting at the door with questions only they could answer.

That's what The Accounts Department does for trades.

The books, the invoicing, the cash flow, the monthly numbers, all handled, all living somewhere that isn't your head.

"We're not big enough yet to worry about that."
If you run a trades business with a team on the road, you've probably said it about your numbers.

And fair enough. The accountant sorts the year-end. The jobs get done, the invoices go out, the wages get paid. The work's there, so you crack on.

Here's the bit worth knowing though. The numbers don't wait until you're bigger to start moving.

An invoice for a finished job sits unsent for two weeks. The merchant puts prices up and nobody clocks it until the statement lands. A main contractor pays late and the wages run comes out of your own pocket. A tax threshold gets crossed quietly in month seven.

None of it means anything's wrong with the business. The jobs are good, the lads are busy, the vans are out. It just means the year is happening and nobody's watching it happen.

By the time year-end tells you, it already did.

But here's the good news. You don't need to be a bigger business to see this stuff coming. You just need eyes on the numbers monthly instead of yearly.

That's it. That's the whole difference between reacting and planning.

Ask yourself one thing, if someone asked what you're on track to make this year, would you know?

Your last proper holiday, the phone still rang every day.
But was the team checking on you, or were they checking WITH you?

Because the calls were never "how's the pool." They were "has the application gone in for the Henderson site," "the builders' merchant is chasing, are we OK to pay them," "what did we agree with the subbies on day rate."

The site ran fine without you. The lads turned up, the materials landed, the job kept moving.

But the money side stopped dead. Nobody else knows what's been applied for, what's owed, what's safe to pay out.

Ten minutes here, twenty there. Standing outside the restaurant with your phone while everyone else orders.

You came home and told everyone the break did you good.
But the business came with you. Because you're the only place the answers live, and the answers don't take a week off just because you booked one.

That's not a phone habit. That's a setup problem.

When running your team on the road, you know every number in your business without looking anything up.

Who owes what. What needs paying. What's coming in this week. Which supplier can wait and which one can't.

None of it is written down anywhere useful. It doesn't need to be. It's all in your head.

That is EXHAUSTING!

That's not a filing system. That's a memory. And it's been carrying the whole business for years.

Most construction and warehouse business owners are running blind… they just don’t realise it yet.

If you’re in construction, engineering, warehousing, FM or any service-based business with teams out on the road or floor, this might sound familiar:

- Jobs are coming in.
- The team are busy.
- Money is moving in and out.

And everything *feels* fine. Until something doesn’t add up.

Because most owners don’t actually know what’s going on in their business day to day.

They just know:

📞 The phones are ringing

But underneath that?

- No clear visibility.
- No real financial picture.
- No idea what’s coming next.

Three to four weeks. That's how long the owner was out. And in that time, not one invoice went out the door.

This was a good business. Growing. Solid contracts, capable team, plenty of work on. But every purchase order, every supplier relationship, every payment ran through one person. The owner knew it all, so nothing was ever written down anywhere else. Why would it be?

Then the burnout hit. Not slowly. Suddenly.

Months of carrying everything, never switching off, and one day the tank was empty. And with the owner gone, the money side of the business just stopped. Nobody knew what was outstanding. Nobody knew which suppliers were due. Nobody could say what the cash position was. The team weren't the problem. The knowledge had simply never left one head.

That's when we came in. We got everything out of the owner's head and into a proper system. Software set up, reporting built, invoicing and supplier payments running to a rhythm instead of a memory.

When the owner came back, the business looked the same. But it wasn't. They could take a day off. They could step away. The numbers kept moving without them.
