"Zoho is for small businesses."

I hear this almost every week from business leaders across East Africa.

It is wrong β€” and it is worth explaining why, because this assumption is causing a lot of organisations to either overlook a genuinely powerful platform or overpay significantly for alternatives that are not materially better.

The best system failed because of a single conversation that never happened.

The system was built correctly. The implementation was on time. Go-live happened on the scheduled date.

Three months later, most of the team had gone back to their old processes.

Here is something I have observed across almost every consulting engagement I have seen in Africa.

The consultant arrives with a solution already in mind.
The client thinks they are getting a diagnosis. What they are actually getting is a product pitch dressed up as a discovery process. The questions being asked are designed to confirm a conclusion that was already reached before the first meeting.
This is why so many system implementations β€” regardless of the platform β€” deliver something that technically works and operationally disappoints.

I want to tell you about the moment I realised most business transformation projects are set up to fail from day one.

It is not the technology. It is not the budget. It is not even the consultants.
It is the order of operations.

Most organisations buy the software, then try to fit their broken processes around it. Or they hire someone to implement a system before anyone has sat down to properly understand what the business actually needs.
