Can we talk about a piece of “responsible” business advice that quietly hurts a lot of small business owners?

“Reinvest everything back into the business.”

Reinvesting can be smart. It can be strategic. It can help you grow.

But when that advice turns into “pay yourself last,” it teaches you to treat your livelihood like it matters less than everything else. Then your paycheck becomes unpredictable, stress goes up, and resentment starts to sneak in.

Not because you are doing anything wrong.
Because the plan was built with the assumption that the owner can keep going without reliable pay.

There’s a moment I love watching on a first call with a business owner.

They come in expecting spreadsheets. Numbers. “Tell me what to cut.”

And I get why. Most of us have been taught that if money feels stressful, we just need a tighter budget and more discipline.

But here’s my honest confession: the first time I heard about Profit First, I thought it was kind of a cute idea. Too simple to be “real” financial strategy.

Then I saw what actually happens in real businesses.

Most owners do not have a knowledge problem. They already know what they should do.

They have a systems problem.

When everything sits in one bank account, your brain sees one big number and makes decisions from that. Taxes blur into operating. Owner pay becomes “later.” Profit becomes “someday.” Not because you do not care, but because the structure is fighting you.

Profit First changed my mind because it removes the friction. It turns “I should” into “it is already set aside.” And that creates relief fast.

The best systems are not the most sophisticated ones. They are the ones you can actually use on a busy Tuesday.

There’s financial advice that gets passed around small business circles that sounds smart.

And I think it’s quietly doing real damage.

It’s this: “Reinvest everything back into the business.”

As if paying yourself is a bonus. A reward. Something you earn after you’ve proven you worked hard enough.

That advice can look responsible from the outside.
Disciplined. Committed. “Real business owner” energy.

But here’s what it creates in real life:

- You start treating your livelihood like it matters less than everything else
- Your personal finances become unpredictable, which makes business decisions feel even harder
- Resentment builds, and it slowly drains the joy out of a business you worked your butt off to build

Reinvesting in your business can be wise.
But you are not separate from your business.

Owner pay is not a reward. It’s a cost of doing business.
A healthy business accounts for the person running it.
