San Ramon is one of the wealthiest communities in California. Median household income $227,209. Median home sale price $1.3 million. 83,000 residents.

And yet the city is running a $13.7 million structural deficit, covered entirely by a temporary sales tax that expires in 2035.

I attended last Tuesday's City Council budget meeting and read the official documents. Spending grew at 6.6% this year against a required target of 2%. The gap between what the city spends and what it permanently earns is growing, not shrinking.

There are ideas worth discussing publicly before the city asks residents for another tax. A business tax on companies, not residents. A hotel tax that matches our neighbors. A proactive grants strategy. Smarter park maintenance without closing anything.

The full 10-year financial plan goes before the council on July 14th at City Hall. That is the meeting that matters most this year.

Here is something I have noticed about small business owners at a certain stage of growth.

They are not struggling because they lack ambition. They are not struggling because they lack talent. They are not struggling because they do not work hard enough.

They are struggling because the business they built for 30 people was never designed for 150.

The systems, the processes, the way decisions get made β€” all of it was built for a smaller, simpler operation. And now the founder is the gap between what the business needs and what the systems can actually deliver.

That is an exhausting place to be.

When people hear the word "professionalize," they usually think it means hiring an accountant and writing a few policies.

That is part of it. But it misses the bigger point.

Professionalizing a business β€” as Donald Miller defines it in How to Grow Your Small Business β€” means building something that can run without you holding every piece together.

Not because you want to step away. Because you want to grow β€” and growth breaks every system that was built around one person doing everything.

I see this pattern constantly. The founder is talented. The revenue is there. The reputation is strong. But the business was designed for half its current size, and the founder is the duct tape keeping it all together.

That is not a structure problem you can outwork. You have to outbuild it.

Donald Miller created the 7-Part Airplane Framework in his book How to Grow Your Small Business. It is the system I use to help small business owners professionalize their entire operation.

The idea is simple: every business is like an airplane. All seven parts must work together or the plane does not fly.

The Cockpit is leadership and vision β€” your mission, your priorities, your financial targets.
The Right Engine is marketing β€” how you generate leads.
The Left Engine is sales β€” how you turn those leads into paying clients.
The Wings are your products and offers β€” clear offers create confident buyers.
The Body is operations and systems β€” the structure that holds everything together under pressure.
The Overhead Compartment is cash flow and finance β€” revenue is oxygen.
The Landing Gear is infrastructure and scale β€” the tech, the team plan, the systems that let you grow without breaking.

Most small businesses I work with have two or three of these parts working well. The other four or five depend entirely on the founder.
